I'm finding it very difficult to imagine this story onstage, as a musical, in a way that would actually work. (But I suppose that's why I'm not one of the ones tasked with making it work.)

originalconceptlive Peter Hall did it as straight play in 80's and I'm sure a few other versions exist.I'm not show they staged them though I love Orwell but this book terrified me a child. As I'm now in my 40's I should give it another go.

I've seen about six stage productions, including the wonderful Peter Hall version, and they all work. I think the secret is not to be too literal with the animals - just a token representation distinguishing which animal is which. In every production Napoleon rising to his feet ha shocked me. I've often thought it would make a good opera or ballet, enjoying the artifice. I saw a very powerful version obliquely suggesting the animals were immigrants arriving in clothes and stripping to underwear and rolling about in the mud. Such a great book. And yes it works on stage.

I too have seen it in stage do it can work. But does it work better as a musical rather than a play (or a play with the occasional song)
I just can't see the need for a transition to the world of musical theatre.
